Feedback People Actually Use

There is a particular kind of feedback that feels productive to give and does nothing.

"You need to be more proactive." "Try to be more of a team player." "Just be more confident in the room." The person nods, agrees, and has no idea what to do differently on Monday. Feedback fails when it describes a trait instead of a behavior, or when it arrives so long after the event that the person cannot recall the moment.

Say what you saw, what it caused, what you want instead

Three sentences is usually enough. Name the specific moment, describe the effect, and describe the alternative. Then ask what they think.

  • Situation: "In yesterday’s client call, when the timeline question came up…"
  • Effect: "…the answer we gave was not the one we agreed, and the client now expects an earlier date."
  • Alternative: "Next time that comes up, I want you to say you will confirm and come back to them by end of day."

That is actionable. It is also not personal. The person leaves knowing exactly what changed and why.

Give it within two days or let it go

Feedback is a time-sensitive instrument. Within forty-eight hours you can still replay the moment together. A month later you are describing a memory, and the person will fairly point out that nobody said anything at the time. If a pattern is important enough to raise late, raise it as a pattern, with two or three recent examples, and say plainly that you are correcting your own delay.

Separate the rating from the relationship

People hear corrective feedback as a statement about their standing unless you make it explicit that it is not. One sentence does that work: "This is not about whether I want you on the team. It is about this piece of the work." Say it once, sincerely, and do not repeat it as reassurance in every sentence.

Make positive feedback as specific as corrective feedback

"Great job" is pleasant and forgettable. "The way you opened that meeting by naming the disagreement before the agenda is why we got a decision in twenty minutes" tells the person what to repeat. Specific praise is how you build a team that knows its own strengths.

Ask for it back

The fastest way to make feedback normal is to request it. "What is one thing I could do differently in these reviews?" Then listen without defending. A team that has watched you take feedback well will assume it is safe to raise things with you, which is the entire point.

Feedback is not a verdict on a person. It is a description of a moment and a request about the next one.

Put it to work

Take one thing you have been meaning to raise and write the three sentences: what you saw, what it caused, what you want instead. If you cannot fill in the third sentence, you are not ready to give it.
